A US-based merchandise brand with an established portfolio of collectibles, apparel, and accessories sought to expand into custom character collectibles.

The Client Problem

The client had a clear creative vision: transform a 2D concept sketch into a premium bobblehead product with stronger artistic expression than traditional offerings in the category. However, conventional manufacturing approaches often resulted in low-detail, commodity-level products that did not match the brand’s positioning.

After an initial attempt with a conventional supplier failed to achieve the desired quality level, the client needed a partner capable of bridging creative vision, craftsmanship, and scalable production.

CNL’s Responsibility

CNL took accountability for the complete product realization process, from translating the original concept into a production-ready 3D master to building a manufacturing system capable of supporting hundreds of thousands of hand-finished units.

Key Decisions

Rather than relying on standard prototyping methods, CNL worked with a traditional clay artisan in Hunan to develop the initial physical form. The sculpture was then 3D scanned and digitally refined by the CNL team to improve production feasibility and detail accuracy.

To achieve a premium collectible appearance without the cost structure of traditional figure painting, CNL developed a specialized texture-paint process to recreate realistic surface depth and shading. During mass production, CNL coordinated five specialized painting and assembly floors, standardizing blank bodies, pigment formulation, and production processes to maintain consistent quality across the network.

Measured Outcome

The initial 5,000-unit launch sold out immediately, followed by a 50,000-unit reorder. CNL ultimately coordinated the production and delivery of more than 300,000 units within a three-month period, enabling the client to successfully establish a new collectible product category.

Following the initial success, the client continued partnering with CNL to develop and launch new products within the category. CNL supports the ongoing product innovation cycle, from creative concept development to manufacturing execution, enabling the brand to continuously expand its portfolio and maintain market relevance.
